01 · DISCOVERY

How customers find you

Roguelike players discover games by watching other people play them. Run-based loops make natural streams and videos, so creators who cover the genre are the main discovery path. The second path is Steam itself: demos during Steam Next Fest, genre tags, and themed events like the Roguelike Celebration Steam sale. Genre outlets such as Rogueliker cover new demos, and communities like r/roguelikes and r/roguelites discuss them, with traditional-roguelike and roguelite audiences often in different places.

The buying journey

A player sees a run on stream, tries the demo, and judges it on whether one more run feels compelling and whether builds feel different. They wishlist, follow the developer, and often buy at launch or in Early Access if updates look regular. Reviews talk about depth and replayability, so the demo has to hint at variety without giving the whole game away.

What studios aim for

  • Ship a demo that proves replayability in a short session
  • Get the game played by creators who cover the genre
  • Use Steam Next Fest once, at the right moment
  • Join genre events like the Roguelike Celebration Steam sale
  • Build a community that reports bugs and shares builds

02 · CHANNELS

Channels, ranked by what matters most

Ranked 5 (essential) to 1 (optional) by the research for this industry.

  1. Streamers and YouTube creators

    Essential

Run-based games produce endless, different footage. Creators who already play the genre are the most direct route to players, and a build that is fun to watch matters as much as one that is fun to play.

  2. Steam demo and Next Fest

    Essential

A public demo lets players test the loop for themselves. Next Fest is free, allowed only once per game, and requires a release date after the festival, so plan it close to launch.

  3. Genre events and press

    High

The Roguelike Celebration runs a conference and a Steam sale for the genre, and outlets like Rogueliker write up roguelike demos from each Next Fest. These reach players who seek out the genre specifically.

  4. Genre communities

    Medium

r/roguelikes, r/roguelites, genre Discords and r/IndieGaming discuss new releases. Check what each considers on-topic before posting, since traditional roguelike and roguelite communities draw different lines.

  5. Game jams (7DRL)

    Supporting

The Seven Day Roguelike Challenge gives traditional roguelike developers a yearly showcase and a community of players who try entries.

BUSINESS MODEL · LIVE

How you make money changes the plan

The same channel can be a strong fit for a paid game and a poor one for a free one. Each line below is a rule or rating from Outpost's knowledge base, with its source; your own plan is built from your answers.

Paid up front (premium)

  • Strong fitSteam

Premium games are Steam's core model: discounts of 20% or more can trigger wishlist emails, discounts run 10-95% (launch discount max 40%) with 30-day cooldowns, and seasonal sales are exempt from the between-discount cooldown.

Free with in-app purchases

  • WorksSteam Next Fest

Free-to-play and Early Access games may enter Steam Next Fest if unreleased, with a public demo, a public store page, and only one Next Fest per title ever.

Free with ads

  • Not allowedSteam

Steam does not accept applications with advertising-based business models, so an ads-funded game must remove ads or monetize differently for its Steam build.

Paid random items (gacha, loot boxes)

Technical eligibility

  • Steam

Steam enforces a 30-day waiting period between paying the Steam Direct fee and being able to release, and identity, tax and bank paperwork takes 15-30 days.

  • Steam

Steam games are limited to 100 achievements at first (more once the app reaches the Profile Features threshold), and achievements require Steamworks API integration (ISteamUserStats SetAchievement/StoreStats).

  • Steam

Steam build review requires the product to launch on every operating system listed on the store page and to implement every supported feature listed there; SteamPipe needs at least one launch option.

  • Steam

Steam Cloud only works after the developer sets a per-user byte quota and file count; Valve lists 100MB as the current maximum size for one ISteamRemoteStorage::FileWrite or FileWriteStreamWriteChunk call, and says these limits may change over time.

06 · AVOID

Common mistakes

  1. A demo that shows one run

The genre's promise is variety. If the demo ends before players see a second distinct build, it sells a different game than the one you made.

  2. Burning Next Fest too early

A game may appear in Steam Next Fest only once, and the release date has to fall after the festival. Using it a year before launch wastes the spike.

  3. Posting in the wrong genre community

Traditional roguelike and roguelite communities often draw clear lines. Read the sidebar and post where your game fits, or the post is removed and the audience annoyed.

  4. Mass-mailing every streamer

Creators who never play the genre will not cover it. A short, personal list of people who stream roguelikes gets more coverage than a thousand cold emails.

  5. Missing genre event deadlines

The Roguelike Celebration closed its 2026 Steam sale submissions early, on August 14, because of demand. Apply early.

07 · WHAT OUTPOST DOES

How Outpost helps

  • Builds your event calendar from the published dates: Next Fest, game jams and other festivals, with deadlines and asset lists

  • Prepares festival and sale applications and press-kit text, with a receipt for each one you send

  • Rewrites your Steam page copy around what genre players look for, for you to paste into Steamworks

  • Drafts community posts that match each subreddit's rules and genre definition, for you to post

  • Lines the wishlist numbers you share up against each creator video and festival, so you know which ones worked

Every action Outpost takes gets a receipt: the live URL, a timestamp and what it drove, or “nothing yet”.See how receipts work

08 · QUESTIONS

Frequently asked questions

When should we join Steam Next Fest?

Close to launch. A game can appear only once and must release after the festival. The February 2027 edition runs February 22 to March 1, with registration closing January 10 and a press preview before the festival.

How long should a roguelike demo be?

There is no fixed rule. Aim for long enough that players see builds diverge and want another run, and short enough that the full game still has plenty to discover.

Roguelike or roguelite: does the label matter?

To the communities, yes. Traditional roguelike fans and roguelite fans gather in different places and use the words differently. Describe the game accurately so it reaches people who want it.

Are streamers really the main channel?

For this genre, often. Run-based games make good, varied footage, which is why creators cover them. That only works if the game is fun to watch, so test with real streams early.

What is the Roguelike Celebration?

A community conference for the genre that also runs a Steam sale with games submitted by developers. In 2026 the sale ran October 13 to 19, and submissions closed August 14.

Does Outpost work for pre-launch games?

Yes. The Runway plan at $49 is built for pre-launch games: Steam page, wishlists, creator outreach and the festival calendar.

Should I also launch on the Epic Games Store?

Often yes, as a second store once your Steam page is working, if your game meets Epic's rules: Epic Games Store developers keep 100% of the first US$1M net revenue per product per calendar year (resetting each 1 January from 2026, applied automatically), then 88/12. Epic First Run is an opt-in 6-month Epic-exclusive window paying 100% net revenue; it is open only to new games not previously released on another third-party PC store, and afterwards the standard 100%-of-first-US$1M then 88/12 terms apply. Epic lets games use their own or a third-party payment solution for in-app purchases, keeping up to 100% of that revenue. Epic requires multiplayer games sold on other PC stores to support crossplay with them, and products added to its publishing tools after 9 March 2023 to enable Epic achievements if they offer achievements on other PC stores. Listing on Epic Games Store is paid. $100 per product plus local taxes; not refundable but recouped after $1,000 on EGS. Developer keeps 100% of the first $1M net revenue per product per year (resets every Jan 1 from 2026), then 88/12, applied automatically to Epic-processed payments. A separate opt-in 'Epic First Run' gives 100% for a 6-month exclusive. Free alternative: itch.io or the Microsoft Store PC path (free) Epic First Run is irreversible for its six months, so Outpost asks you to confirm it before planning it.
