GamesMultiplayer and co-op indie games playbook

A multiplayer game only works when someone else is playing.

Outpost plans your launch around the problem every co-op and multiplayer indie faces: getting enough people into the same lobby at the same time, through playtests, Discord, friend groups and the right Steam features.

01 · DISCOVERY

How customers find you

Co-op games spread through friend groups: one person sees a group of streamers laughing through a session, then convinces three friends to buy it together. Steam Playtest sign-ups, Discord communities and group streams do most of the early work. The hard part is density: developers repeatedly report that an empty lobby kills discovery, so the campaign has to concentrate players in time.

The buying journey

A clip or group stream, then a friend sends the Steam link to the group chat, the group joins a playtest or demo, then buys together, often at a discount or with a friend's pass. Reviews mentioning 'great with friends' and active servers matter more than graphics.

What studios aim for

  • Fill playtest sessions so first impressions aren't empty lobbies
  • Build a Discord where players find groups
  • Get the game played by friend-group streamers
  • Turn playtest sign-ups into wishlists and launch-day players

02 · CHANNELS

Channels, ranked by what matters most

Ranked 5 (essential) to 1 (optional) by the research for this industry.

  1. Steam Playtest

    Essential

A free, separate sign-up that collects interest and lets you control when access opens. Publishers credit playtests with building early hype, especially for multiplayer games, by keeping them closed until there is critical mass.

  2. Your own Discord

    Essential

Where players find squads, where you schedule test nights and where feedback lands. It is the population engine for the first months.

  3. Friend-group streamers and YouTubers

    High

Co-op games shine when a group of creators plays together; one session puts the game in front of several audiences at once.

  4. Steam features: Remote Play Together and Couch Co-Op Fest

    Medium

Remote Play Together lets only the host own the game for local co-op titles and helps the game show up in searches for that feature.

  5. Co-op communities on Reddit

    Medium

r/CoOpGaming and r/IndieGaming players actively look for games to play with friends.

BUSINESS MODEL · LIVE

How you make money changes the plan

The same channel can be a strong fit for a paid game and a poor one for a free one. Each line below is a rule or rating from Outpost's knowledge base, with its source; your own plan is built from your answers.

Paid up front (premium)

  • Strong fitSteam

Premium games are Steam's core model: discounts of 20% or more can trigger wishlist emails, discounts run 10-95% (launch discount max 40%) with 30-day cooldowns, and seasonal sales are exempt from the between-discount cooldown.

  • Strong fitSteam themed fests and sales

Steam's four seasonal sales are discount events that all games are invited to join with a discount, so they reward priced games; free-to-play titles have no base price to discount and are generally excluded from curated deal spotlights.

Free with in-app purchases

  • WorksSteam Next Fest

Free-to-play and Early Access games may enter Steam Next Fest if unreleased, with a public demo, a public store page, and only one Next Fest per title ever.

Free with ads

  • Not allowedSteam

Steam does not accept applications with advertising-based business models, so an ads-funded game must remove ads or monetize differently for its Steam build.

Paid random items (gacha, loot boxes)

Technical eligibility

  • Steam

Steam enforces a 30-day waiting period between paying the Steam Direct fee and being able to release, and identity, tax and bank paperwork takes 15-30 days.

  • Steam

Steam games are limited to 100 achievements at first (more once the app reaches the Profile Features threshold), and achievements require Steamworks API integration (ISteamUserStats SetAchievement/StoreStats).

  • Steam

Steam build review requires the product to launch on every operating system listed on the store page and to implement every supported feature listed there; SteamPipe needs at least one launch option.

  • Steam

Steam Cloud only works after the developer sets a per-user byte quota and file count; Valve lists 100MB as the current maximum size for one ISteamRemoteStorage::FileWrite or FileWriteStreamWriteChunk call, and says these limits may change over time.

06 · AVOID

Common mistakes

  1. Opening the floodgates to an empty lobby

Developers consistently describe empty lobbies as fatal for multiplayer indies. Keep the playtest closed while sign-ups grow, then open it for a fixed window so players actually meet.

  2. No plan for the first players

BattleBit's developers kept servers alive with small, scheduled weekend playtests from their community. Without a Discord and test nights, early players drift away.

  3. Bolting on single-player as a fix

Whether a solo mode helps is debated among developers. Decide based on the design, not as a reaction to low player counts.

  4. Missing Steam's co-op features

Local co-op games that don't enable Remote Play Together miss searches for that feature and a way for friends to play with one copy.

  5. Marketing the solo experience

Co-op buyers want to see what happens with friends. Trailers and clips should show group chaos, not one player walking around.

07 · WHAT OUTPOST DOES

How Outpost helps

  • Plans the playtest timeline: when to collect sign-ups, when to open, and how many sign-ups you need before a test window

  • Drafts group-moment clip posts and playtest calls to action for you to approve, with a receipt for every post

  • Finds YouTube creators who stream co-op indies and drafts invitations for you to send

  • Rewrites your Steam page copy with the co-op, crossplay and Remote Play details players look for

  • Publishes 'co-op games to play with friends' style pages that build search traffic over months

  • Tracks AI-assistant mentions for co-op queries over time, next to the sign-ups and wishlists you share

Every action Outpost takes gets a receipt: the live URL, a timestamp and what it drove, or “nothing yet”.See how receipts work

08 · QUESTIONS

Frequently asked questions

Should I use Steam Playtest or a demo?

They do different jobs. Playtest is a separate sign-up you control, ideal for testing servers and building hype in waves. A demo is for festivals like Next Fest. Many multiplayer games run playtest waves first and a demo later.

Should I offer a friend's pass?

It lowers the barrier for groups. It Takes Two and the indie Whisper Mountain Outbreak use one, while the team behind We Were Here Forever chose no friend pass and lower prices. Pick the model that fits your price and design.

How many players do I need before opening a playtest?

There is no universal number. Watch sign-ups against your lobby size and the time zones you serve, and open for a short fixed window so players overlap.

Does Remote Play Together help?

For local co-op games, yes. Only the host needs to own the game, and enabling the feature helps the game appear in searches for it. Valve enables it automatically for games listed with local co-op or split screen.

Do I need a Discord?

For a multiplayer indie, it's close to required. It's where players find groups, where you announce test nights and where early feedback lives.

How long does it take to build a player base?

Expect months. Playtest waves, creator sessions and community events build momentum step by step; search traffic from your site adds up over the same period.

Should I also launch on the Epic Games Store?

Often yes, as a second store once your Steam page is working, if your game meets Epic's rules: Epic Games Store developers keep 100% of the first US$1M net revenue per product per calendar year (resetting each 1 January from 2026, applied automatically), then 88/12. Epic First Run is an opt-in 6-month Epic-exclusive window paying 100% net revenue; it is open only to new games not previously released on another third-party PC store, and afterwards the standard 100%-of-first-US$1M then 88/12 terms apply. Epic lets games use their own or a third-party payment solution for in-app purchases, keeping up to 100% of that revenue. Epic requires multiplayer games sold on other PC stores to support crossplay with them, and products added to its publishing tools after 9 March 2023 to enable Epic achievements if they offer achievements on other PC stores. Listing on Epic Games Store is paid. $100 per product plus local taxes; not refundable but recouped after $1,000 on EGS. Developer keeps 100% of the first $1M net revenue per product per year (resets every Jan 1 from 2026), then 88/12, applied automatically to Epic-processed payments. A separate opt-in 'Epic First Run' gives 100% for a 6-month exclusive. Free alternative: itch.io or the Microsoft Store PC path (free) Epic First Run is irreversible for its six months, so Outpost asks you to confirm it before planning it.
